Do AI SDRs actually work?
Fully autonomous AI SDRs mostly did not hold. The teams still getting value moved the agent from decision-maker to operator: it researches, drafts and paces, a human approves, and volume stayed where a human could review it. The failure was never the writing.
What went wrong in the first wave
The pitch was replacing a headcount. The product was volume with a personalisation layer, and the personalisation was shallow enough that recipients clocked it. Reply rates fell, domains and accounts took damage, and renewals came due against a pipeline number that had not appeared.
The mechanism was the same one that has always governed outbound: relevance drives reply rate, and volume without relevance costs you the channel.
What the survivors changed
They stopped treating the agent as a decision-maker. The agent does what it is genuinely better at than a human: reading every profile, noticing every signal, drafting something specific, never forgetting who was already contacted. The human keeps the judgment calls.
They also stopped scaling volume as the proof of value. An agent that sends 20 well-aimed messages a day is worth more than one sending 200, and it is the only version that survives contact with a platform that restricts accounts.
How to tell the difference when buying
Ask where the approval gate is. Ask what happens when the send limit is reached: does it refuse, or does it queue and overshoot. Ask what the vendor measures about account health, and whether they will show you the methodology.
A tool with no answer to those is selling the first wave again.
